What we were handed
A single spreadsheet holding quotes, jobs, engineer schedules and invoices, passed between three people by email. The rule everybody had learned was that only one person could have it open, so the office worked in turns.
What we did first
Watched somebody do the job for an hour before writing a line. Half of what the spreadsheet did turned out to be unused, and two of the things nobody had mentioned were the parts that actually took the time. That hour is why the build was 9 weeks rather than six months.
What we built
A portal their own staff run: quotes that become jobs, jobs that become invoices, and a schedule the office can change without phoning anybody. The source has been in their organisation since the first commit, with a written guide to the parts they change themselves.
What changed
About 1 hour a week back per person, no double-entered jobs since launch, and a handover that was a deploy rather than a transfer. They have since added two things to it without us.
